When I look back on the last twenty-five years of my career across Asia, I see a trail of boardrooms, factories, and late-night meetings where survival hung by a thread. Some companies fought back and recovered. Others didn’t.

What separates the two is not charisma, luck, or even capital. It is discipline. The discipline to face reality, to make unpopular choices, and to execute relentlessly.

This book is born out of the scars of that journey. It is not theory. It is not a sanitized consulting case study. It is the unfiltered reality of company turnarounds in Southeast Asia — where family dynamics, cultural norms, regulatory landmines, and operational chaos collide.

I have been privileged — and at times burdened — to lead or advise companies in manufacturing, real estate, F&B, Technology, and Services. Some were backed by global investors, others family-owned. All of them faced the same truth: when the tide turns against you, denial is fatal.

This book, Turning the Tide, is my attempt to give founders, investors, and executives a clear, practical guide to what actually works. It codifies the traps that sink companies — the Sales-to-Manpower Trap, the Puppet Master Effect, the Subcontractor Spiral, the Digital Mirage, and others. It also provides the frameworks, dashboards, and toolkits that I’ve used to drive survival, stabilization, and recovery.

My goal is simple: when you face your own tide turning, I want you to have a field manual in your hands. Something you can use the very next morning in your boardroom or factory.

Turnarounds are a different game in Southeast Asia

Over the years, I’ve seen founders cling to loyalists long after their competence expired. I’ve seen boards that existed in structure but not in substance. I’ve seen investors seduced by partnerships that turned into liabilities. And I’ve seen companies relapse after a “successful turnaround” because they failed to embed discipline once the urgency faded.

Most turnaround books come from the West. They emphasize financial engineering, M&A plays, or textbook restructuring frameworks. Useful, but incomplete in this region. In Asia, turnarounds are a different game:

  • Family dynamics can override governance.

  • Compliance cliffs (tax, labor, regulation) can wipe you out overnight.

  • Cultural norms can make direct confrontation difficult.

  • Talent can evaporate if loyalty trumps merit.

This book is different for three reasons:
